How to migrate from Cevro AI to a marketing-focused AI agent

Updated August 20, 2026

TL;DR: Cevro AI automates customer support for iGaming operators, handling bonus queries, KYC checks, payments, and responsible gambling queries. It does not run CRM campaigns, loyalty programmes, or F2P gamification, so it is not something you migrate away from. XpertOS is Xtremepush's agentic CRM OS, built for that separate job: real-time campaign execution, loyalty, gamification, and predictive AI on one data layer. Adding XpertOS alongside your existing stack, including Cevro AI if you run it, typically takes 6 to 8 weeks and needs custom scoping based on your PAM architecture and data maturity before any data moves. The governed data layer enforces responsible gambling and licensing rules independently of any agent's decisions, so compliance stays active throughout.

If your marketing team manages CRM campaigns, loyalty rewards, and F2P gamification across separate platforms, you are paying for integration overhead that adds no direct GGR contribution. This guide gives you the executive roadmap to add XpertOS to your stack with zero player downtime, continuous compliance enforcement, and a clear view of how your KPIs translate between systems. If you already run Cevro AI for customer support automation, this guide also covers why that does not change what you need from a CRM.

Distinguishing CRM campaigns from support automation

You face a structural problem if your CRM campaign execution, loyalty programme, and gamification run on different platforms: the AI makes decisions, but your team enforces compliance separately through manual review. When your campaign volume scales to hundreds of automated triggers daily, that manual layer becomes both a bottleneck and a regulatory risk.

XpertOS, the agentic CRM OS built into Xtremepush, takes a different approach. Its governed data layer enforces responsible gambling rules, consent preferences, and jurisdictional guardrails independently of any agent decision. Autonomous agents cannot trigger a campaign that violates a player's consent status because the compliance check happens at the engine level before the campaign sends, not as a post-hoc review.

This architecture supports auditability requirements by keeping intelligence and governance in separate layers. Automated actions and compliance checks are logged, giving your compliance team an audit trail for regulatory review without manual reconstruction.

The XPert Summit keynote covers the strategic shift from player management to active engagement, and the CRM panel discussion captures why iGaming operators are consolidating onto unified platforms rather than adding point solutions.

Martech stack utilisation has reportedly dropped, with martech spend now sitting at 19.4% of marketing budget, a five-year low. Consolidating your CRM, loyalty, and gamification tools onto one platform reduces that overhead. The trade-off is migration complexity and vendor lock-in risk. We mitigate this with flexible deployment options, including private cloud deployment that gives you control over data location and infrastructure.

What Cevro AI covers, and what it doesn't

Cevro AI is a customer support automation agent built for iGaming operators. It handles bonus queries, KYC checks, payment questions, and responsible gambling queries at scale, and it is increasingly common across operators. If you run it, it is solving a real problem: support ticket volume.

It is not a CRM. Cevro AI does not run marketing campaigns, manage a loyalty programme, operate F2P gamification, or build a real-time customer data platform for engagement decisions. Those are different jobs, and running Cevro AI does not remove the need for a CRM layer, it just means your support function is covered while your retention and engagement function may not be.

This distinction matters because "AI agent for iGaming" is becoming a crowded category label that covers genuinely different products. Confusing a support agent with a CRM leaves the retention gap unaddressed while a CMO believes the AI box is ticked.

Compliance risk scales with campaign volume: If your CRM stack enforces compliance through a manual review layer sitting on top of AI-generated recommendations, your team must check every campaign variant against UKGC bonus restrictions and MGA session limits individually. We enforce compliance at the governed data layer, so the platform blocks non-compliant campaigns automatically before they reach players, independent of what any autonomous agent recommends.

Integration debt compounds total cost of ownership: Running CRM campaigns, loyalty rewards, and gamification on separate vendor contracts means your team maintains sync APIs, reconciles conflicting attribution data, and manages multiple renewals. We unify CDP, CRM, XP Loyalty, and XP Gamify on one data layer, eliminating the vendor sprawl and engineering time currently spent keeping those connections current.

Loyalty and gamification are separate products: XP Loyalty (missions, tiers, quests) and XP Gamify (spin wheels, scratch cards, instant-win mechanics) run on the same data layer as your CRM campaigns and CDP. When a player completes a mission or plays a spin wheel, that event triggers a personalised journey across channels instantly, with no data sync lag between a separate loyalty system and the campaign layer.

What adding XpertOS costs

The table below reflects the most common fragmented stack structure we see when operators add XpertOS: separate vendor contracts for CRM campaign tools, loyalty platforms, and gamification providers. It is not a comparison against Cevro AI or any other support automation tool, since those sit in a different budget category entirely. Actual figures vary based on your database size and active modules. We provide a detailed TCO walkthrough during your scoping session using your current vendor costs.

When to add XpertOS to your stack

Four business signals indicate the right moment to begin scoping:

  1. Contract renewal window: Starting scoping three to four months before your current CRM renewal gives your team negotiating options and removes time pressure from the cutover.
  2. Rising integration debt: If your engineering team spends significant sprint capacity maintaining sync APIs between your CRM, loyalty platform, and gamification provider, the cost of staying fragmented is compounding.
  3. Gamification or loyalty expansion: If you plan to launch native F2P mechanics or a mission-based loyalty programme, building those on a separate vendor creates immediate compliance and attribution gaps. Running them on XpertOS from the start removes that risk.
  4. New market launch: Operators entering new regulated markets need jurisdictional compliance guardrails active before the first campaign sends. XpertOS hard-codes those rules into campaign logic at the data layer.

Reviewing operators running XpertOS

Three iGaming operators completed full platform onboarding onto Xtremepush, each starting from fragmented stack architectures where campaign execution, loyalty, and data lived in separate systems.

Funstage (Greentube/Novomatic) achieved 199.4% higher average LTV for players receiving Xtremepush push notifications versus opt-outs after eliminating data sync lag between their CDP, loyalty platform, and campaign execution layer.

Kwiff consolidated daily manual campaigns into automated journey streams, reducing manual campaign work from 100% to 50% of daily tasks. Their CRM team redirected the freed capacity to VIP programme design and churn intervention strategy.

Clicklogiq prioritised speed to market and deployed their first campaign within one month of signing, demonstrating that fast time-to-value is achievable when data hygiene and PAM documentation are prepared in advance.

Your scoping session includes introductions to operators in your segment and geography who completed onboarding. We do not gate peer references behind NDAs or vendor coaching.

"What I like best about Xtremepush is how intuitive and powerful the platform is. It allows me to segment and communicate with users in a very precise way, and the real-time data makes it easy to optimize campaigns quickly." - Raúl A. on G2

Assessing readiness for adding XpertOS

Your team needs a structured readiness assessment before any data moves. This phase determines whether your PAM backend, data hygiene, and internal resources are ready.

Cataloguing your existing CRM and marketing stack

Your Marketing Ops Lead documents every data source feeding your current CRM and marketing tools, and every system receiving outputs, during the assessment phase. This audit produces the schema mapping document our implementation team uses in Week 2. Common sources include:

  • PAM backend (transactional events: deposits, bets, withdrawals, bonus claims)
  • Frontend SDK (behavioural events: session starts, bet slip views, drop-offs)
  • Bonus engine (reward triggers and postback confirmations)
  • Consent management system (channel preferences and self-exclusion status)

If you also run a support automation tool like Cevro AI, note it in this audit too. It sits outside the CRM data flow, but knowing what it covers helps your team avoid duplicating effort when you define XpertOS journey logic.

Prioritising migration of key journeys

Prioritise your highest-value, highest-risk journeys for early recreation and validation in XpertOS before migrating lower-volume campaigns:

  1. Self-exclusion and responsible gambling triggers (must be active before any promotional campaign goes live in XpertOS)
  2. FTD onboarding journey (highest GGR impact in the first 30 days)
  3. VIP reactivation sequences (highest LTV risk if delivery drops)
  4. Churn intervention campaigns (time-sensitive by definition)
  5. General lifecycle campaigns (migrate last, after validation is complete)

Selecting KPIs for rollout success

Define exact thresholds before cutover begins, not after. Recommended baseline metrics:

  • Data alignment: Player profile match between your current CRM export and Xtremepush import, verified by row count and field-level checks
  • Campaign delivery rate: Maintained within 2% of your pre-migration 30-day average throughout the parallel-run phase
  • Consent accuracy: 100% match between your current CRM consent flags and Xtremepush governed data layer records
  • GGR continuity: No measurable drop in GGR contribution from CRM-attributed campaigns during the validation window
  • Zero critical errors: No campaign sends to self-excluded players or players with active deposit limits during the cutover period

Assembling your rollout team

Three internal roles require dedicated capacity during the 6 to 8 week migration window:

  • Marketing Ops Lead: Owns journey documentation, segment recreation, and KPI tracking. Your primary point of contact with our Account Manager.
  • PAM Database Administrator: Manages API and Kafka stream configuration from the PAM backend. Most of this time concentrates in the early integration phase.
  • Compliance Officer: Signs off on responsible gambling controls before any live campaign triggers in XpertOS, and validates the audit trail configuration before full cutover.

Our dedicated Account Manager joins from Week 1 and provides 8 hours per month of strategic support throughout the rollout and beyond, included in your licensing agreement.

Week 1-2: Securely migrating your customer data

Weeks 1 and 2 ensure data integrity and eliminate the risk of missing or corrupted player records before campaigns go live. We extract player data, validate data quality, and complete initial ingestion into the Xtremepush CDP. Your Marketing Ops Lead and our Account Manager use this window to verify data integrity before any player profiles go live in XpertOS.

Your team exports player profiles, consent records, and campaign history from your current CRM stack and archives the complete dataset to your data warehouse before uploading to Xtremepush. These archives serve as your reconciliation baseline and fallback reference if discrepancies emerge post-migration.

Different CRM platforms use different data models, so there is no universal automated migration tool. Success requires mapping your existing logic to the governed data layer to ensure compliance remains active throughout the transition. We ingest data however you structure it, via REST API or Kafka, without requiring you to reformat your existing PAM event schema. Your AM reviews the field mapping during a Week 2 validation session to catch discrepancies before they affect campaign eligibility counts.

Responsible gambling controls remain active in both systems throughout the entire migration window. Before any live campaign triggers in XpertOS, we configure your PAM backend to push self-exclusion status changes to the Xtremepush CDP via API or Kafka. The governed data layer propagates those updates across all active journeys automatically, suppressing a self-excluding player from all promotional campaigns.

Table 3: Regulatory compliance checklist

Automated actions and compliance checks are logged for regulatory review

Week 3-4: Building the XpertOS technical framework

With player data validated and loaded into the Xtremepush CDP, Weeks 3 and 4 connect your PAM backend, configure real-time data streams, and rebuild your core segments before any campaigns go live.

Streamlining your XpertOS data import

We connect your PAM backend via API or Kafka to send transactional events into the Xtremepush CDP in milliseconds. This real-time processing gives every channel a consistent view of player state, which is the foundation for same-session interventions during live sporting events. The trade-off is increased API load and data volume costs. You need to design triggers in advance because you cannot customise offers mid-session. The XpertOS automated execution guide details how agents consume this real-time event stream to discover segments and draft campaigns.

Optimising customer segments for AI

Your Marketing Ops Lead recreates your highest-priority segments first using the query builder, matching eligibility criteria to your current CRM's segment definitions. We run population count comparisons to verify segment sizes align with your migration baseline. CRM managers can build computed attributes such as 30-day GGR bands, churn risk scores, and mission completion rates.

Unifying marketing data and third-party tools

We complete the integration of your bonus engine and frontend SDKs during this phase. Xtremepush supports the bonus lifecycle: the platform triggers the bonus, the player claims it, and the postback updates your bonus engine, with no manual reconciliation between systems. Our iGaming platform page details the specific capabilities available to operators, and the XP platform overview covers what the unified stack delivers operationally.

Mapping marketing data to revenue

Configure attribution during this phase, not after go-live. Connect campaign touches directly to GGR and player LTV reporting so your first week of live XpertOS data is already attributable to revenue outcomes, which is exactly what your CFO and CEO will ask for when you present rollout results.

Week 5-6: Verifying automated customer experiences

Weeks 5 and 6 recreate your documented campaign logic in XpertOS and validate it against small, non-critical player cohorts before extending to your full active database. The XpertOS getting started guide walks through the 30-day onboarding roadmap, including agent configuration steps.

Your Marketing Ops Lead rebuilds priority journeys in the XpertOS visual journey builder, working from the documentation completed in Week 2. Every autonomous campaign must clear a human approval gate before it goes live, protecting against agent errors during the validation phase.

We use mutually exclusive player cohorts for all parallel testing to prevent duplicate messages. Cohort A (a small percentage of a low-risk segment) routes through XpertOS only. Cohort B continues receiving campaigns from your existing CRM tools as normal. No player appears in both cohorts during the parallel-run phase.

We monitor delivery rates, open rates, and bonus redemption rates in XpertOS against your existing platform benchmarks for the equivalent cohort. Any discrepancy above your defined KPI threshold triggers a review before we expand the cohort size. Apply InfinityAI's churn propensity models (available at 7, 14, 28, 90, and 180-day horizons) to your migrated journeys during this phase.

Our Gamification Benchmarks 2026 reports that gamified iGaming operators observe Day-30 retention rates of 30 to 40%, compared to 15 to 25% for non-gamified operators across the Xtremepush platform, giving you a benchmark for what your retention metrics should look like once XpertOS is fully active.

Week 6-7: Ensuring migration integrity at scale

With test cohort results validated, expand to higher-volume segments and run full-scale parallel testing. Data quality issues surface at scale, so your validation protocols need to be active and monitored daily.

Comparing AI outputs in real time

During the parallel-run phase, XpertOS's Xpert Assistant can discover player segments your current CRM configuration may not have surfaced. Compare segment recommendations against your existing CRM audiences and evaluate whether XpertOS is identifying higher-value cohorts or catching churn signals earlier. Document any net-new segments the agents surface, but do not activate them until after full cutover. The parallel phase is for validation, not experimentation.

Tracking KPIs for rollout success

Check these metrics daily during the parallel-run phase:

  • Delivery rate variance between XpertOS and your existing platform cohorts
  • Consent flag accuracy (zero tolerance for self-exclusion mismatches)
  • Campaign open and click rate by channel
  • GGR contribution from CRM-attributed campaigns
  • Bonus redemption accuracy and postback confirmation rates

Confirming real-time cross-system data flow

Verify that data flows between your PAM, bonus engine, and Xtremepush within the expected millisecond window. A practical test: trigger a deposit event in a test player profile and confirm the event appears in the Xtremepush unified player profile before the next page load completes.

Resolving data migration mismatches

Common mismatches at scale include out-of-sync consent flags and population count discrepancies. If a segment population in XpertOS differs significantly from your existing platform equivalent, review your eligibility conditions for missing filter logic. If a player updates their channel preferences during the migration window, that change must propagate to the Xtremepush governed data layer within the same session.

Week 7-8: Launching XpertOS as your primary CRM hub

Going live on XpertOS means routing all campaign traffic to the new platform, not decommissioning everything else. Your legacy CRM tools move to read-only mode rather than being switched off, since your support automation, including Cevro AI if you run it, continues operating independently throughout.

Setting thresholds for full cutover

Your go/no-go criteria must be met before full cutover proceeds:

  • Data alignment confirmed by row-count and field-level audit
  • Zero critical campaign errors during the parallel-run phase (zero sends to self-excluded players, zero consent violations, zero bonus engine postback failures)
  • Delivery rates within 2% of your pre-migration 30-day average across all active channels
  • All responsible gambling controls verified active in the governed data layer
  • Your Compliance Officer has signed off on the audit trail configuration

Activating XpertOS as your primary hub

Route all live campaign traffic through Xtremepush by updating your PAM backend to direct event streams exclusively to the Xtremepush CDP. Disable your legacy CRM's outbound campaign triggers at the same time to prevent any overlap. The XpertOS agentic CRM benefits guide covers how this architecture reduces the time gap between player behaviour and campaign delivery that fragmented platforms create.

Sunsetting your previous CRM: 30-day read-only mode

Keep your previous CRM platform in read-only mode for 30 days after full cutover. This window serves three purposes:

  1. Regulatory audit reference: UKGC or MGA inspections requesting historical campaign logs from the migration period can reference your previous platform's pre-cutover documentation.
  2. KPI reconciliation: Your CFO needs to compare pre-migration and post-migration GGR contribution. Having historical data available prevents methodology disputes.
  3. Discrepancy resolution: If a post-migration data mismatch surfaces within the first 30 days, you need the source data to identify the root cause.

Verifying data integrity post-migration

Run a final reconciliation audit at Day 7 and Day 30 post-cutover, covering full player profile counts, active consent records, self-exclusion flags, and GGR attribution continuity across the cutover date. Superbet automated 50 daily campaigns into two journey streams with inbox messaging achieving 30% average open rates and peaks as high as 90%, demonstrating what consistent data governance across a unified platform delivers at scale.

Securing historical data and KPI accuracy

Preserving reporting continuity after full cutover comes down to two tasks: mapping your old KPIs to their XpertOS equivalents, and keeping a clean data trail your CFO can reconcile against.

Mapping your CRM's KPIs to XpertOS equivalents

Create a mapping table before cutover that translates every metric your board reporting uses into its XpertOS equivalent. Present this mapping to your CFO before go-live so they understand the continuity of the metrics they are reviewing. Common translations include engagement scores mapping to session frequency and bet slip activity attributes, and churn risk labels mapping to InfinityAI churn propensity scores at 14 or 28-day horizons.

Maintaining data consistency post migration

Data drift between your PAM and the Xtremepush CDP is one of the most common post-migration data quality issues. Our loyalty data integration guide details the reconciliation and validation steps that catch attribute mismatches during integration. Assign a named owner to the weekly data quality report your AM provides, and set a review cadence for the first 90 days post-migration.

Verifying data accuracy across migration

At Day 30, run a full reconciliation of historical GGR and LTV data. Compare the last 90 days of CRM-attributed GGR from your previous CRM tools against the first 30 days of XpertOS-attributed GGR, adjusting for any known changes in campaign volume or player database size.

Minimising migration risk and rollback planning

Minimising migration risk comes down to two failure modes: poor data hygiene before export, and rushing too many campaigns live at once. The procedures below guard against both, plus a safe reversion path if cutover goes wrong.

Avoiding data migration failures

Poor data hygiene before export is among the most common causes of migration failure, consistent with broader CRM migration research. Attempting to migrate too many campaigns simultaneously compounds that risk, based on patterns we see across our own onboarding engagements.

  • Data hygiene audit: Resolve duplicate player records, orphaned consent flags, and null-value fields in your current CRM database before you export. Migrating bad data amplifies the problem.
  • Phased campaign migration: Start with your five highest-priority journeys. Validate each one fully before adding the next.

Managing migration schedule risks

Two risks most commonly cause timeline slippage. First, your PAM provider may require lead time to open API or Kafka access for a new integration: request this in Week 1, not Week 3. Second, your PAM Database Administrator and Compliance Officer roles require focused time during Weeks 2 to 4. Agree dedicated capacity with their managers before the migration starts.

Preparing for safe system reversion

If a critical failure occurs during cutover, your team needs a clear reversion path. Before cutover day:

  1. Confirm your previous CRM platform's outbound campaign triggers can be reactivated quickly by your Marketing Ops Lead
  2. Verify your PAM backend can reroute event streams back to your previous platform without a code deployment
  3. Test the reversion procedure in a staging environment at least 48 hours before live cutover
  4. Assign a named decision-maker with the authority to call a reversion without committee approval if a critical error appears in the first 30 minutes of cutover

Managing migration logistics and implementation realities

Running a smooth migration in practice comes down to three things: the realistic timeline, how to sequence channels, and who on your team needs freed-up capacity.

Projecting the timeline for full data migration

The standard migration runs 6 to 8 weeks depending on your PAM complexity and data maturity. High-maturity operators with clean data and documented PAM APIs complete the technical integration at the lower end of that range. Operators with legacy PAM backends or fragmented consent records should plan for the upper end.

Preserving your historical customer data

Archive your full data export from your previous CRM platform to your data warehouse before migration begins. Keep these archives separate from your active Xtremepush CDP database. Historical data is reference material for reconciliation and compliance audits, not operational data for your CRM team.

Phasing migration by marketing channel

Migrate channels in sequence rather than simultaneously to isolate any delivery issues. A practical channel order for iGaming operators:

  1. Web push (lower compliance risk, faster to validate)
  2. App push (requires SDK validation on iOS and Android separately)
  3. Email (higher volume, more complex deliverability considerations)
  4. SMS (verify sender IDs and opt-out compliance per market)
  5. In-app messages and web inbox (activate after primary channels are stable)

Estimating internal migration workload

Based on a mid-complexity migration with a modern PAM and API access:

  • Marketing Ops Lead: Journey documentation, segment recreation, KPI tracking
  • PAM Database Administrator: API and Kafka configuration, data export, field mapping
  • Compliance Officer: Responsible gambling controls review, go/no-go sign-off, audit trail validation
  • Xtremepush Account Manager: Included in your onboarding support, covering weekly review sessions, data quality reports, and strategic guidance

The XPert Summit 2025 highlights includes operator perspectives on what changes operationally once your team is no longer managing tool-to-tool data syncing.

Your next step is a scoping session that includes three deliverables most CMOs bring to their CFO and CEO before approving a CRM addition:

  1. TCO comparison using your current vendor contracts and actual database size, showing net annual savings from consolidation
  2. Week-by-week resource plan detailing which internal roles need capacity in which weeks, so you can secure commitment from their managers before migration starts
  3. Peer operator introductions from your segment and geography who completed the rollout, so you can ask unfiltered questions about what changed post-cutover

We complete scoping before you commit to anything. Every operator who books scoping gets the detailed TCO walkthrough regardless of whether they proceed with migration. Book a demo to start your scoping session.

FAQs

How long does migrating to XpertOS take?

The migration takes 6 to 8 weeks depending on your PAM complexity and data maturity level. Our dedicated onboarding team handles the technical integration and provides structured support at every phase, targeting zero player downtime throughout.

Does adding XpertOS replace Cevro AI?

No. Cevro AI automates customer support: bonus queries, KYC, payments, and responsible gambling questions. XpertOS runs CRM campaigns, loyalty, gamification, and predictive AI. Most operators running Cevro AI keep it in place for support and add XpertOS separately for CRM, retention, and engagement. The two systems solve different problems and typically run side by side.

What happens to our historical data after migration?

Your team archives the full data export to your data warehouse before migration begins, separate from your active Xtremepush CDP. We keep your previous platform in read-only mode for 30 days after full cutover to preserve audit trail continuity and historical KPI reference data for compliance reviews and CFO reporting.

How do we maintain responsible gambling compliance during the transition?

We configure player exclusion lists and session limits through the XpertOS governed data layer, so compliance checks remain active independently of any AI agent decisions. Self-exclusion status changes propagate from your PAM backend to Xtremepush, halting active journeys and producing a full audit trail for regulatory review.

Will our active player campaigns experience downtime during the cutover?

No. We run campaigns in parallel across XpertOS and your existing CRM tools during a validation phase, using mutually exclusive player cohorts to prevent duplicate messages. This parallel-run strategy ensures continuous player engagement with zero delivery gaps before full cutover.

Is there an automated tool for migrating from another CRM to XpertOS?

No. Different CRM platforms use different data models, and each operator's PAM architecture, data schema, and compliance requirements are different. We scope each migration individually before any data moves, which is the only way to guarantee compliance remains active throughout the transition.

How do we prevent duplicate messages during the parallel-run phase?

We assign players to mutually exclusive cohorts: Cohort A routes through XpertOS only, Cohort B continues receiving campaigns from your existing CRM tools. We configure suppression rules in XpertOS so that any player assigned to a cohort receiving campaigns from your existing CRM tools is automatically excluded from XpertOS sends for the duration of the parallel-run phase.
